QL公司技术创新战略研究

摘要
庆铃公司我国汽车行业的14家重点骨干企业之一,是重庆市大型国有独资企业。经过十几年快速超常规的发展,建立了很多竞争优势。但近来连续数年,庆铃公司的汽车产量都在3~4万台之间徘徊,企业发展步伐减慢,尤其在2001年庆铃公司产量和销量出现了首次下降。现在国内市场竞争非常激烈,国内大量竞争者纷纷模仿庆铃产品,以低价位的产品冲击庆铃的市场;同时在中国加入WTO后,汽车关税大幅度下调,进口整车价值随之下降,对庆铃公司这种生产高品质高价位产品的企业来讲,进口整车对庆铃的市场相对影响较大。可以说,目前庆铃公司正处于一个走向下降或上升的战略转折点上,此时此刻企业应加强战略管理研究,查找出自身问题,通过正确决策和不断创新变革,筑固和发展竞争优势,保持企业持续发展,促进重庆地方经济发展。论文在此背景下,运用竞争战略及技术创新相关的理论和方法对庆铃公司如何在战略选择、核心竞争力识别及技术创新战略的实施等几方面进行了详细分析研究。
     论文首先对竞争战略理论及技术创新理论进行了总结和回顾。提练出企业在采用技术创新战略的理论框架,“企业竞争战略选择——核心竞争力识别——技术创新能力实施”。其次从技术创新角度对国内商用车行业技术创新存在问题的原因进行了分析,分析总结了国外商用车行业技术创新发展历程和发展趋势,弄清了商用车行业技术创新的客观规律。第三,对庆铃公司竞争战略选择分别从内外部环境因素进行了分析。在进行外部环境因素分析时,从宏观经济形势、国家相关政策、消费者及市场需求等几个方面入手,重点按庆铃公司的产品系列分车型进行了对竞争对手的详细对比分析。在进行内部环境因素分析时综合分折了庆铃公司内部产品技术、生产资源等相关要素。找出了庆铃公司在当前状态下企业的优势、劣势、存在进一步发展的机会和面临的外部威胁,进而识别出庆铃公司核心竞争力,提出了差异化聚集战略就是要把技术创新作为庆铃公司核心竞争力来培育,接着从观念创新、组织创新、人才培养等方面来如何实施提出具体建议。
     最后的结论是,庆铃公司的发展要想迈上新台阶,构筑可持续发展的基石,应将技术创新能力作为企业核心竞争力来培育,做到①在观念上树立技术国际化理念、抛弃大而全思想,技术创新上“坚持有所为有所不为”突出重点的思维;②在企业组织结构上建立开发、生产、销售一体化敏捷适应市场机制;③在人才培育上建立“双轨制迁升制”形成一个有利快速成才的激励机制。
